  • Analysis of the current organizational structure (if not available, analysis of informal relations between departments)
  • Identifying the governance model and organizational structure type
  • Developing the company’s high-level organizational structure, further elaboration
  • Drafting proposals concerning the list, functions, and composition of the Company’s regular committees
  • Description of the departmental functions and KPIs
  • Drafting the plan and supporting the transition to the target organizational structure

Introducing process management (business process model, optimization, and regulation)

We will increase the Company’s performance by introducing process management.

  • Analysis of the current Company’s processes (formal and informal)
  • Designing the landscape for business processes
  • Drafting a distribution of authority and functions matrix
  • Modeling business processes “as is” and their optimization in target ones
  • Drafting a plan and supporting the transition to process management 

OPEX management, a dynamic model for staffing level calculation

Given changes, we will ensure a dynamic model to calculate OPEX and the staffing level for long-term planning and management.

  • Information collection and analysis (available retrospective data, statistics, requirements, internal and external benchmarking)
  • Setting up and approval of a dynamic calculation model
  • Planning the transition to OPEX target indicators and staffing level
  • Implementing the transition
  • Monitoring and updating the calculation model

Introducing the project management system

We will develop a project management system to implement strategic initiatives and investment programs.

  • Analysis of the current investment portfolio and organizational projects
  • Making project management methodology more formal (setting up project management regulations and project documentation templates)
  • Setting up project management system (categories of projects, procedure for approval and supervision over implementation, indicators of the project objective fulfillment, post-project monitoring, risk management)
  • Introducing the plan of transition to the target project management system
